    Choosing a framework

    When to use RACI or DACI

    Use RACI when you need to clarify responsibilities for delivering work. Use DACI when you need to clarify how a decision will be reached. A project can use both at different points.

    RACI for delivering work

    List the tasks or deliverables and identify the people involved in each. RACI is useful when work passes between people and it needs to be clear who will do it, oversee the result, provide input and receive updates.

    Examples: board meeting preparation, employee onboarding, a leadership offsite or a process handover.

    DACI for making decisions

    List the decisions and identify who will coordinate each one, make the final choice and contribute expertise. Keep the options, deadline and eventual decision in a shared document alongside the chart.

    Examples: choosing a supplier, approving an office move, selecting software or deciding a policy change.

    Using the chart with your team

    Agree on the roles before relying on them

    1. Prepare a first draft. List the work or decisions and suggest the roles you understand. Leave uncertain assignments open for discussion.
    2. Ask people to review their roles. Share the chart before or during a working session. Check that each person understands what the assignment requires.
    3. Resolve differences in expectations. Discuss overlapping responsibilities, missing authority and workload. Ask the appropriate leader to settle anything the group cannot resolve.
    4. Keep the agreed chart with the work. Add it to the project document or team channel, alongside deadlines, instructions and other details people need.
    5. Update it when responsibilities change. Review affected rows when people, scope or approval requirements change, then share the revised copy.

    What to check

    Common problems to resolve

    • Unclear accountabilityIf two people expect to be Accountable for the same task, discuss who has authority for the result. Split the task only when it contains genuinely separate responsibilities.
    • Unnecessary consultationInclude the people whose input is needed, and agree when you need it. Others may only need updates. Keep any required specialist reviews in place.
    • Assignments that haven’t been agreedCheck that people understand their roles and have the time, information and authority to carry them out. Sharing a chart alone does not establish agreement.
    • A chart without enough contextKeep deadlines and working instructions alongside a RACI chart. For DACI, record the options, decision criteria and outcome too. The letters explain roles, not the full plan.
